Inflation Is Back Up and Warehouses Are Going to Feel It First

The financing picture makes this worse. Higher inflation typically brings higher interest rates, or at least the expectation of them, and that changes the net present value calculation on a five-year automation investment pretty dramatically. A palletising cell that pencilled out nicely at four percent borrowing costs looks a lot less attractive at seven. I'm not saying the numbers never work. I'm saying the threshold gets harder to clear, and marginal projects get shelved.

For large operators with existing automation infrastructure, this is manageable. They've already made the capital commitment. Their robots are running, their ROI clock is ticking, and they're not going back. It's the mid-tier operators, the regional distribution centres, the contract manufacturers running three or four lines, who are going to feel squeezed. These are the customers who were just starting to seriously evaluate their first AMR deployments or their first collaborative robot installations. That pipeline is going to slow down. I'd bet on it.

What remains unclear is how long this inflationary pressure lasts and whether the robotics vendors will absorb any of it. The big integrators have pricing power right now because demand has been strong, but if the sales cycle starts stretching out and projects get delayed, that dynamic shifts. I've seen it happen before. The late nineties weren't kind to a lot of automation vendors who'd priced for a boom that stalled.

This is based on limited public data and my own read of how these dynamics have played out historically. I'm not an economist and I don't pretend to be. But I spent twelve years watching capital equipment decisions get made under different economic conditions, and the pattern here is familiar enough to flag.

I'll be honest, I think the industry press is underplaying this. Everyone's focused on the technology stories, the humanoids, the AI integration, the latest funding rounds. That stuff matters. But the macroeconomic environment is the water these companies are swimming in, and right now the water is getting choppier. The operators who came through 2020 and 2021 by accelerating automation investment did so when rates were near zero and capital was cheap. That window is closed.

None of this means automation investment stops. It doesn't. The long-term case for reducing labour dependency in warehouses and manufacturing is still intact, maybe more intact than ever. But the pace slows, the projects that get approved are the ones with the clearest and fastest payback, and the vendors who survive the next two or three years are the ones who can demonstrate ROI in eighteen months, not five years.

That's a different sales conversation than the one a lot of them have been having.
